Case Study · E-commerce

From analytics chaos to strategic clarity

How Rebtech helped an e-commerce company see what actually needed fixing – before a single krona was invested in a new analytics platform. In three weeks, Rebtech delivered a requirements specification and solution proposal that led to a conclusion entirely different from the expected one: before the analytics platform could be built, the e-commerce system itself needed to be rebuilt.

The challenge

The client already had some analytics in place, but they were labour-intensive. Every month, significant manual effort was required to produce the reports, and any change or addition became a development project. The analyses also did not cover the full need. At the same time, the client wanted to share a larger share of insights externally with their suppliers – but not everything. That required a solution capable of both rich analytics and clear access control.

The solution

After Rebtech and partner Astrato presented a demo of what a modern analytics solution could look like, Rebtech was trusted to lead the pre-study. The assignment was defined and concrete: articulate the business requirements for the BI system and propose a solution – covering both the information model and the architecture. Since the client, suppliers and Rebtech were all in different locations, the entire engagement was conducted online, enabling close dialogue and short decision paths.

The process

The pre-study was conducted entirely online over three weeks, in four phases.

Current state

Review of existing reports and analyses to understand the baseline and identify gaps in the current data solution.

Interviews

Four interviews were conducted: two with the client's executive team and two with key suppliers. Including the suppliers provided a broader perspective and a deeper understanding of the industry dynamics.

Workshop

The requirements were presented to the executive team in a joint workshop, where needs across sales statistics, consumer insights, campaign tracking, internal profitability analysis and non-functional requirements were verified and prioritised. The workshop generated several new insights and led to updates in the final report.

Final report

A prioritised requirements specification, information model, architecture proposal and roadmap for next steps were delivered – along with the critical decision basis.

Results

The insight that changed everything

The existing e-commerce system could not deliver the data needed for the prioritised analyses. That insight saved the client from building a BI platform with no foundation.

Unnecessary investment avoided

The client avoided investing in an analytics solution that could never have delivered – and is now waiting for the right prerequisites to be in place.

A well-informed decision made

With the requirements specification and architecture proposal in hand, the client made a well-informed decision: rebuild the e-commerce system as a prerequisite for future analytics.

Delivered in three weeks

The entire pre-study – from current-state review to final report – was completed remotely in three weeks.
